In this highly-regulated environment, the concept of architectural optionality isn’t just theoretical, it’s essential for survival. A trading system that can’t adapt to new regulations, a settlement system that can’t handle volume spikes, or a security framework that can’t evolve with emerging threats becomes a business liability.
To address this, architects must design systems that provide optionality — enabling stakeholders to defer decisions where possible, manage evolving risks, and preserve flexibility without committing prematurely.
How Do We Provide Optionality for Our Stakeholders?
Anyone who has worked on technology projects will know that, at the beginning of a project, certain elements remain uncertain, or new requirements and changes of direction may arise over time.
This is why presenting options during the development of architecture and in engagement with various stakeholders is crucial. This concept is widely recognised within the architecture community; Gregor Hohpe and Martin Fowler have discussed the importance of offering options in architecture here.
From my perspective, the concept of providing options in architecture is similar to a financial option. A financial option gives you the right to make a decision later while keeping your choices open now. In architecture, this means designing systems that allow you to delay certain decisions while keeping the flexibility to adapt or change direction in the future. I’m certainly not the only one to see this similarity — I read a similar comparison by Gregor Hohpe here.
While maintaining this flexibility comes with a cost — what we can think of as the “cost of flexibility” — it often pays off by allowing the system to respond to new business needs or changes in the environment without major rework.
Sometimes, choosing the simplest approach upfront might limit future options or make them more expensive to implement later. However, that simplicity can reduce initial time to market and development effort, which may be the right choice depending on the situation.
For example, startups often prioritize speed and simplicity to get to market quickly. They accept that scaling or extending the system later may be more costly, but this is a trade-off worth making if the product proves successful. (I am not making any judgement here about whether this is a good or bad approach, but being scrappy and getting to market is definitely a thing). This is when the architectural option is exercised and the costs are more acceptable given the success of the product.
In regulated industries, changes in regulations, technology, and industry standards create volatility that makes architectural options especially valuable. Compliance requirements and evolving regulations drive the need for systems that can adapt without costly rewrites. As Gregor Hohpe makes the point about volatility (Black Scholes model) the value on an option increases in a time of high volatility (or change).
This regulatory and technology-driven volatility increases the value of preserving flexibility in architecture. Systems designed with options in mind are better prepared to meet new compliance demands and industry standards as they arise.

By investing effort upfront to build multiple versions, teams keep the option open to choose the best approach based on data. This is like paying a small cost now to preserve flexibility and make better decisions later.
